Where the trade stops paying

Going from one client to four roughly doubles your hourly revenue. Going from eight to sixteen adds much less, because you have to discount harder to fill the places and coaching quality degrades.

Semi-private of two to four is the best trade for most coaches. At 50–65% per head you earn 1.5–2.5 times a one-to-one session, and you can still write individual programmes, watch every set and correct technique. It is under-offered relative to how well it works.

Above about eight people it becomes a different job — class instruction rather than coaching, with simpler programming, self-limiting exercise selection and community as the main product. That is a legitimate business and it is not the same skill — see group training: pricing and logistics.

What the numbers leave out

  • Fill rate. A six-person group that averages four people earns two-thirds of what the table says. Model the realistic average, not the cap.
  • Equipment and space. Six people needing a barbell each is not viable in most gyms. Count what you actually have before promising a format.
  • Cannibalisation. If your group price is too close to your one-to-one price, individual clients migrate down and you lose margin. Price groups for people who would not otherwise buy from you.
  • Admin load. Twelve people means twelve bookings, twelve screenings and twelve cancellations to manage.
  • Retention. A stable group of four that has trained together for two years is one of the most retentive products in this industry — which is worth more than the hourly figure suggests.

What should I charge per head for a group?

50–65% of your one-to-one rate for semi-private, 30–40% for small groups, 15–25% for classes.

What is the best group size?

Two to four for real coaching. Five to eight for managed training. Nine plus is class instruction.

Will groups cannibalise my one-to-one clients?

They can. Price and position them for people who would not otherwise buy individual coaching.

Do group clients need health screening?

Yes, exactly as for one-to-one. It is the most commonly skipped step in group settings.
